ASQ distinguishes, among other categories, internal failure costs, external failure costs, appraisal costs, and prevention costs.

From a business perspective, the most important point is that many of these costs are not recorded in a single accounting category.

A production defect may be booked as material consumption. Additional transportation may appear as a logistics expense. Service work may be included in labor costs, while lost sales may never appear directly in the accounting system at all.

When this information remains fragmented, management can see the consequences of quality problems in many different areas but cannot determine their total financial impact.

Power BI Can Connect Quality, Finance, and Operations

Building a complete picture usually requires data from several systems. ERP provides information on material costs, production expenses, and adjustments. MES can provide data on defects, production efficiency, and downtime. A quality management system stores information about nonconformities, while CRM or service systems contain customer complaints and service requests.

This is why the foundation of the analysis is an appropriately designed data model in Power BI. A nonconformity should be connected with the relevant product, batch, production line, supplier, customer, and specific costs. Only then can the organization move beyond a simple defect count and analyze the financial consequences of quality problems.

For manufacturing companies, it is also useful to combine quality data with reporting on OEE, equipment failures, MTBF, MTTR, and downtime costs. Quality issues rarely exist in isolation. They may be related to machine condition, process settings, material quality, or frequent changeovers.

Which Costs Should Be Included in the Report?

One of the biggest mistakes would be to reduce quality reporting to the number of customer complaints and the defect rate. For executives, financial information is far more useful.

A dashboard can show quality costs as a percentage of revenue, cost per unit, and changes over time.

Depending on the nature of the business, the analysis may include:

the value of defects and scrap,

the cost of rework and repeat production,

the cost of additional inspections,

lost production hours,

complaint and warranty costs,

additional shipments and expedited logistics,

service costs,

adjustments and returns,

costs resulting from nonconforming supplier materials.

These figures can then be analyzed by plant, product, production line, root cause, supplier, or customer.

As a result, the company stops focusing only on how often a problem occurs and begins prioritizing issues according to their financial impact.

The Most Frequent Defect Is Not Always the Most Expensive

Consider a component manufacturer dealing with two types of quality problems.

The first occurs frequently, but the defect is identified early in the process and is inexpensive to correct. The second occurs far less often, but it is not detected until the product reaches the customer. Resolving it requires a service visit, product replacement, and expedited transportation.

A report based only on the number of incidents would identify the first problem as the priority. COPQ analysis, however, may reveal that the second problem accounts for a much larger share of the financial loss.

This changes both the order of corrective actions and the way investments in process improvement are justified.

This perspective also complements customer and product profitability analysis in Power BI. A product may appear highly profitable based on standard manufacturing costs, but once complaints, rework, warranty service, and additional logistics are included, its economics may look very different.

Data Helps Build the Business Case for Quality Investments

One of the most valuable applications of a COPQ report is building a business case for preventive measures.

If an organization can calculate the annual cost of a recurring defect, it becomes much easier to evaluate whether an investment in automated inspection, a supplier change, equipment modernization, or additional employee training is financially justified.

The cost of the investment can then be compared with the value of losses that could potentially be avoided.

This also changes the conversation between quality and finance teams. Instead of saying, “We need to improve quality,” the organization can present a specific business case: the problem generates a measurable loss, the proposed solution has a defined cost, and the report can later be used to determine whether the expected improvement was actually achieved.

In its 2025 research, ASQE reported that 89% of respondents saw at least a moderate impact of poor quality on financial performance, while 37% described that impact as high. This illustrates why quality should also be analyzed in financial terms.

From Quality Reporting to Managing the Cost of Quality

Power BI does not replace a quality management system or production tools. Its role is to connect information from multiple sources and show the business consequences.

This allows an organization to see not only the number of defects, but also their costs, sources, impact on customers, and effect on profitability.

The greatest value emerges when the report makes it possible to trace the path from the source of a problem to its financial consequence: from a particular machine or supplier, through the product defect, to rework, a customer complaint, and the resulting cost.

In this model, quality is no longer solely the responsibility of the quality department. It becomes a measurable element of overall business performance management.

A customer complaint has a measurable value on a credit note. A defective product has a material cost. Rework requires a certain number of labor hours. Yet these are only the most visible components of quality-related costs. In practice, quality issues also generate additional inspections, downtime, repeat production, expedited shipping, complaint handling, service activities, and lost employee time. According to ASQE data from 2025, only 31% of respondents said their organizations fully understood the impact of quality costs on financial performance. Power BI can bring fragmented data together and help answer a question that matters more than the number of complaints alone: How much does poor quality really cost the company, and where are the largest losses being generated?

[30
565
post-11347","post","type-post","status-publish","format-standard","has-post-thumbnail","hentry","category-microsoft-power-bi-en","tag-power-bi-cost-of-quality-analysis

Keeping the Cost of Poor Quality Under Control with Power BI | EBIS - Microsoft Power BI Partner

<meta name="description" content="How can Power BI help calculate the cost of poor quality?
