How Power BI Helps Measure the Quality of Growth

Sales Growth Can Hide Customer Churn

Suppose a company increases sales by 10% year over year. At first glance, the situation looks positive. Further analysis, however, shows that sales to previously acquired customers have declined and that all growth is coming from significant spending on new customer acquisition.

Such a model can be expensive and difficult to sustain.

This is why funnel analysis, discussed in more detail in our article on Power BI in marketing analysis and the Customer Journey, should be extended beyond the first transaction.

The company needs to understand whether customers return, how long they remain active, and how the value of the relationship changes over time. Only then can the organization see the full economics of customer acquisition.

Cohorts Show Whether the Quality of New Customers Is Improving

One of the most practical tools for this type of analysis is cohort analysis. Customers can be grouped according to the month or quarter of their first purchase, and the company can then track what percentage remain active after 3, 6, 12, or 24 months.

This approach helps separate changes resulting from overall business growth from actual changes in customer retention.

For example, it may turn out that 70% of customers acquired two years ago were still purchasing after 12 months, while the retention rate among more recent cohorts has fallen to 52%. Total sales may still be growing, but the quality of new business is clearly deteriorating.

The reason could be a change in lead sources, aggressive promotions, changes to the offer, or problems with customer onboarding.

Power BI makes it possible to compare cohorts by:

acquisition channel,

sales representative,

customer segment,

product purchased first,

region,

value of the first transaction.

This allows the organization to identify not only whether retention is declining, but also where and why.

Churn Does Not Always Mean a Customer Has Completely Left

In subscription-based models, churn can usually be defined quite clearly. In traditional B2B sales, the situation is more complicated.

A customer may still be formally marked as active in the CRM while having placed no orders for several months. Another customer may continue buying but reduce spending by half.

This is why it makes sense to define several risk signals at the same time: time since the last purchase, purchase frequency, changes in average order value, a decline in the number of product categories purchased, or a growing number of complaints.

This perspective can be combined with sales, margin, forecast, and sales team performance analysis in Power BI.

As a result, an account manager does not receive information only after the customer has officially ended the relationship. Changes in purchasing behavior can be identified much earlier, giving the company time to investigate the cause.

Not Every Lost Customer Has the Same Value

Churn percentage alone can also lead to misleading conclusions. Losing ten small customers that purchase only occasionally may be far less serious than losing one strategic account that generates a significant share of the company’s margin.

This is why retention should be analyzed alongside customer value, profitability, and future sales potential.

Power BI can combine transaction history with margin and cost-to-serve data. This makes it possible to build segments such as “high value – high churn risk” or “low purchase frequency – increasing basket value.”

This type of analysis naturally complements customer and product profitability reporting.

With this type of segmentation, retention efforts can be focused on the customers where intervention makes the strongest economic sense.

Business Example: The Problem Starts Several Months Before the Customer Leaves

Consider a service company analyzing customers who ended their relationship with the business over the past two years.

Power BI reveals that in most cases, churn was preceded by a similar pattern. First, the number of services purchased began to decline. Next, the intervals between purchases became longer. Eventually, the customer stopped buying altogether.

At the same time, some of these customers remained marked as active in the CRM until the very end.

The company therefore creates a segment of customers at risk of churn based on actual purchasing behavior rather than CRM status. Sales representatives receive a list of accounts that require attention and can focus their efforts on the highest-value customers.

After several months, the report can be used to determine whether these interventions are actually improving retention.

This is where Power BI can change the way customer relationships are managed. Instead of simply reporting lost customers after the fact, the company can monitor signals that appear much earlier.

Retention Should Be Part of Executive Reporting

Many organizations monitor sales to new customers much more closely than the behavior of customers they have already acquired. Yet business stability depends on both groups.

A retention dashboard can answer whether each new period is bringing in increasingly valuable customers and whether existing customer relationships are developing as expected.

Microsoft Power BI can bring acquisition, sales, profitability, and retention together within a single analytical model. As a result, executives see not only the number of new contracts but also the quality of growth.

This is particularly important when customer acquisition costs are high enough that a customer begins generating real economic value only after a longer period of cooperation.

Acquiring a new customer is easy to notice: a new lead appears, the first order is placed, and additional revenue is generated. It is much harder to identify the moment when an existing customer starts buying less frequently, reduces order value, or simply disappears. This becomes particularly important in businesses whose performance depends on repeat sales, including distribution, B2B services, e-commerce, SaaS, and subscription-based models. In these organizations, growth in the number of new customers alone can mask a deterioration in the quality of the existing customer portfolio. Classic Bain research demonstrates just how strongly customer economics can depend on retention: a 5% increase in customer retention was associated with profit increases ranging from 25% to 95% across the industries analyzed. Power BI helps determine whether a company is genuinely building a base of returning customers or simply replacing lost customers with new ones.

[30
563
post-11339","post","type-post","status-publish","format-standard","has-post-thumbnail","hentry","category-microsoft-power-bi-en","tag-power-bi-for-customer-retention-analysis

Sales Are Growing, but Customers Aren’t Coming Back.
