Sales influences customer payment terms and the level of accounts receivable. Procurement negotiates payment terms with suppliers. Logistics, planning, and sales determine inventory levels and structure.

When each of these areas is analyzed separately, it is easy to lose sight of their combined impact on cash.

A company may successfully improve accounts receivable management and DSO while significantly increasing inventory at the same time. It may also extend payment terms with suppliers but pay for those terms through higher purchase prices or less favorable commercial conditions.

Working capital therefore requires a shared analytical model.

DSO, DIO, and DPO – Only Together Do They Show the Full Picture

One of the key metrics is the Cash Conversion Cycle (CCC). In simplified terms, it shows how much time passes between committing cash to business operations and recovering it through a sale and payment from the customer.

The cycle consists of three primary components:

DSO – Days Sales Outstanding – the average number of days the company waits to receive payment from customers,

DIO – Days Inventory Outstanding – the number of days capital remains tied up in inventory,

DPO – Days Payables Outstanding – the average number of days before the company pays its suppliers.

The Cash Conversion Cycle can be expressed as:

DSO + DIO – DPO

However, the resulting number is only the starting point for analysis.

Power BI makes it possible to drill down into customers, product categories, warehouses, legal entities, suppliers, or regions and determine exactly where the financing requirement is being created.

DIO analysis should be connected with a broader view of inventory and supply chain management in Power BI. DPO, on the other hand, should be interpreted alongside purchasing terms and supplier risk.

A Working Capital Dashboard Should Lead From the KPI to the Root Cause

On the first page of the report, executives may see total working capital, the Cash Conversion Cycle, and trends in DSO, DIO, and DPO.

Far more important, however, is the ability to explain what is driving the changes. If CCC has increased by several days, the user should immediately be able to determine which component is responsible.

Subsequent layers of the report may include:

receivables by due date and customer segment,

inventory by turnover, age, and category,

payables by due date and supplier,

value of slow-moving and excess inventory,

forecast cash inflows and outflows,

customers and products with the greatest impact on working capital.

This means the financial dashboard is no longer just a report for the CFO. It becomes a shared tool for finance, sales, procurement, and operations.

It extends the approach used in controlling with Power BI, where budgets, actuals, and forecasts are brought into one analytical model and where the cause of a variance matters just as much as its value.

Example: Sales Growth Increases the Need for Cash

Consider a manufacturer that increases revenue by 15% over the course of a year. Sales performance is strong, but at the same time the company begins relying more frequently on short-term financing.

Power BI analysis shows that as sales increased, the collection period for receivables became longer. At the same time, the planning department increased safety stock because of concerns about component availability. Supplier payment terms, however, remained unchanged.

The problem therefore does not originate in a single area. The business is simply consuming more cash as it grows. As a result, the report can show how much capital is tied up in receivables, how much in excess inventory, and which customer and product groups have the greatest impact on the situation.

Only then can the organization take targeted action: adjust customer credit limits, accelerate collections, reduce inventory for selected SKUs, or renegotiate procurement terms.

Optimizing Working Capital Does Not Mean “Cutting Everything”

Reducing working capital too aggressively can be just as dangerous as allowing it to grow excessively.

Minimizing inventory can increase the risk of stockouts and lost sales. Shortening customer payment terms may make the company’s offer less competitive. Extending supplier payment periods as far as possible may damage relationships or lead to higher prices.

The role of Power BI is therefore not to identify one universally minimal level of working capital. The objective is to find a level that protects liquidity without weakening the company’s ability to serve customers and operate effectively.

Data enables the company to segment the process rather than apply a single rule to every customer, product, and supplier.

As a result, working capital stops being a metric reviewed only by finance after month-end close. It becomes a measurable element of sales, procurement, and operational decision-making—and these are often the areas where a company can release the cash required to finance its next stage of growth.

A company can be profitable, meet its sales targets, and still require increasing amounts of financing for day-to-day operations. The reason is often not a lack of profit, but capital tied up in receivables and inventory or an unfavorable relationship between customer and supplier payment terms. For this reason, liquidity management should not be limited to monitoring the bank account balance. A much more complete picture comes from analyzing working capital and the cash conversion cycle. In PwC’s study of listed companies in the Middle East, working capital efficiency improved by 5.6% in 2024, while the authors estimated that USD 54.7 billion in potential cash remained tied up on the balance sheets of the companies analyzed.
